Slotting Strategy for Seasonal and Promotional SKUs
Seasonal spikes and promotional campaigns break the assumptions behind static slotting plans, turning yesterday's efficient layout into today's congestion. Warehouses that treat slotting as a one-time setup rather than a living, event-driven process pay for it in overtime, aisle jams, and missed ship windows during peak weeks.
A slotting plan built on trailing twelve-month velocity reflects an average, not a forecast. When a promotional SKU jumps from a C-mover to an A-mover for three weeks, its slot in a far corner of the reserve area stays put unless someone intervenes. The result is pickers walking the full depth of the warehouse for an item that should be at the front of a pick face, multiplied across every order line that contains it.
The same problem appears in reverse after the promotion ends: a temporarily expanded pick face for a seasonal item sits underutilized once demand reverts, blocking a location that a genuine year-round A-mover could use.
Effective seasonal slotting starts well before the promotion goes live. Demand planning and warehouse operations need a shared calendar that flags which SKUs will spike, by how much, and for how long, so slotting changes can be scheduled as a project rather than an emergency.
- Identify promotional and seasonal SKUs at least two to four weeks ahead of the expected demand increase
- Model the expected pick frequency during the peak window, not just total unit volume
- Reserve overflow pick faces near the primary golden zone specifically for temporary promotions
- Pre-stage replenishment quantities so the temporary slot does not run dry mid-wave
Not every seasonal SKU deserves a permanent home change. The key decision is whether the spike is a one-time event or the start of a recurring pattern. A single flash promotion typically justifies only a temporary secondary pick face, activated and deactivated around the campaign dates. A recurring seasonal item, such as a product that peaks every year in the same month, justifies a permanent slot reassignment tied to a seasonal slotting calendar the WMS can apply automatically each year.
The teardown after a promotion is as important as the setup. A WMS-driven revert process should trigger automatically once inventory in the temporary slot depletes below a threshold, releasing the location back to the general slotting pool and flagging it for reassignment rather than leaving it idle. Skipping this step is one of the most common causes of slowly eroding pick-face utilization across a peak season.
Slotting for seasonal SKUs cannot be a warehouse-only decision. It depends on accurate promotional calendars from merchandising or sales, updated forecasts as a campaign performs better or worse than expected, and a feedback loop where actual pick data during the promotion informs slotting for the next cycle. Warehouses that close this loop see each subsequent peak season run smoother than the last, because the WMS accumulates a history of what worked.
