Reverse Logistics & Returns
Reverse logistics is the process of moving goods from the customer back to the seller or manufacturer — returns, repairs, recalls, and end-of-life recycling — and managing what happens to them once they arrive. It runs the standard supply chain in the opposite direction and is generally harder to plan for, because unlike outbound shipments, returns are initiated by the customer, not the business.
Forward logistics deals with known, standardized inventory moving to predictable destinations. Reverse logistics deals with unpredictable volume, unknown condition, and non-standard packaging — a returned item might be undamaged, defective, used, or missing parts, and the business often does not know which until it is physically inspected. This uncertainty makes reverse logistics inherently more labor-intensive per unit than forward fulfillment, and it is the reason return processing costs are typically several times higher, item for item, than the original outbound shipping and handling cost.
Every returned item goes through a disposition decision that determines its economic fate, typically in this order of preference: restock as new (if unopened and undamaged), restock as open-box or refurbished (if lightly used), repair and return to inventory, liquidate through a secondary or discount channel, or dispose of/recycle if none of the above are economically viable. Making this decision quickly matters because a returned item sitting undecided in a warehouse is dead capital and occupies space that could hold sellable inventory.

Slow reverse logistics ties up cash — refunds are typically issued before the returned item is fully processed, and inventory that could be resold sits idle in transit or in a receiving queue. Fast, accurate reverse logistics also directly affects customer trust: a quick and hassle-free return experience is one of the strongest predictors of repeat purchase in e-commerce, which is why many retailers treat returns handling as a customer-experience investment rather than a pure cost center to minimize.
Scanning a returned item's barcode at intake against the original order record is what allows a warehouse to instantly pull up purchase date, condition expectations, and warranty status instead of relying on manual lookup or customer-provided paperwork. It also enables automated routing rules — an item's SKU and condition code can trigger an immediate decision (restock, refurbish, scrap) without a human evaluating every unit from scratch, which is the single biggest lever for reducing the labor cost gap between reverse and forward logistics.
