Automation Vendor Selection and the RFP Process

Selecting an automation vendor is one of the highest-stakes decisions a warehouse operator makes — the equipment and software relationship typically lasts a decade or more. A structured RFP (request for proposal) process reduces the risk of choosing based on the most polished sales pitch rather than the best operational fit.

Defining Requirements Before Talking to Vendors

The most common RFP mistake is engaging vendors before the internal requirements are clearly defined, which lets each vendor frame the problem in terms that favor their own product. A solid RFP starts with documented current-state data: actual order profiles, SKU characteristics, peak and average volumes, existing WMS and equipment that must integrate, and building constraints (ceiling height, floor load, power capacity). This baseline lets every vendor respond to the same problem rather than to their own pitch.

Structuring the Evaluation
  • Functional fit — does the proposed system actually solve the throughput, accuracy, and flexibility requirements documented in the RFP, tested against real order data rather than vendor demo data.
  • Total cost of ownership — capital cost, integration cost, ongoing maintenance, software licensing, and energy, not just the headline equipment price.
  • Integration risk — compatibility with existing WMS/ERP, required middleware, and the vendor's track record integrating with the operator's specific software stack.
  • Vendor stability and support — company financial health, local service and spare-parts presence, and reference customers with similar operations who can speak to post-installation support quality.
  • Implementation timeline and disruption — realistic installation schedule and the operational impact during cutover, particularly for facilities that cannot fully shut down for installation.

Testing Claims Independently

Vendor-supplied throughput and reliability figures are naturally optimistic. Where the investment size justifies it, running a proposed solution through independent digital-twin simulation using the operator's own order history is one of the more reliable ways to validate claims before signing. Reference calls with existing customers running a similar SKU profile and volume — not just the vendor's chosen showcase account — provide a useful reality check on both performance and post-sale support quality.

Contract Terms Worth Negotiating Hard

Beyond price, the contract terms that most affect long-term outcomes include performance guarantees with defined remedies (not just aspirational SLAs), spare parts availability and lead times, source code or configuration ownership for any custom integration work, and clear responsibility boundaries for support issues that span the automation vendor's equipment and the operator's WMS. Ambiguity in these areas is where post-installation disputes most commonly originate.

Avoiding Common RFP Failure Modes

RFPs that focus too narrowly on price comparison, skip reference checks, or fail to model the operator's actual (not idealized) order variability tend to produce technically compliant but operationally disappointing selections. Building enough time into the selection process for site visits to reference customers and independent validation, rather than compressing the timeline to satisfy an internal budget deadline, consistently produces better long-term outcomes.
